Platform ROAS Is Not Your Business ROAS
The ROAS inside Meta or Google looks great, the business does not feel great, and nobody can explain the gap. The reason is simple. Platform ROAS and business ROAS are two different numbers, and most teams treat them as one.
Platform ROAS is built to grade ads, not businesses
The ROAS that Meta and Google report is built for one job. It measures the events the platform can see and optimize for. That makes it excellent for judging your ads. When you want to know which ad, which campaign, or which angle is pulling its weight, the platform number is exactly what you should look at. Use it there and trust it there.
Why it breaks as a business KPI
The moment you use platform ROAS as the KPI for the whole business, you start to fool yourself. Platform ROAS only has campaign level direction. It has no idea what is happening across your P and L. It cannot see your margins, your refunds, your repeat purchase behaviour, or the real cost of delivering your product.
What the platform quietly counts
Two things inflate the number inside the ad account. First, remarketing spend. A large slice of your budget is often spent talking to people who were already going to buy. Second, existing customers. The platform happily attributes purchases from people who already knew you and would have come back anyway. Put those together and the ad account shows you the reality Meta sees, not the reality inside your business.
The disconnect between marketing and finance
This is where the damage shows up. Marketing reports the ad account ROAS. Finance looks at the bank. The two numbers never reconcile, and slowly the two teams stop trusting each other. Marketing feels finance is ignoring clear results. Finance feels marketing is quoting a vanity metric. Both are right, because they are looking at two different numbers and calling them the same thing.
The fix
Keep the two in separate lanes. Use platform ROAS to grade the ads. Use blended, real ROAS, the number that puts your total revenue against your total ad spend and true costs, to grade the business. When everyone agrees which number answers which question, the arguments stop and the decisions get sharper.
Platform ROAS is not your business ROAS. Keep that in mind and you will read your own numbers far more honestly.
